Maintenance counts against bandwidth
10 legacy projects at ~12% each = over 100% before you assign anything new.

Tracking rules
Every project has a status update by Friday
Red / Amber / Green. If amber or red, one sentence on why.
Blockers surface within 24 hours
Not at the weekly check-in — immediately. Normalize "I'm stuck" as healthy.
No silent deadline slips
If a deadline will be missed, tell you 2 days before — not on the day.
